National retailer · Distribution centre
Shorter routes, $580K a year back
$580K+ / year
Timeline: implemented over several months

The situation
A distribution centre for one of Canada's largest retailers. Forklifts and operators were losing time to rework and extra travel just to complete their pick paths.
What it was costing
Labour hours, equipment time and throughput, every shift, at a scale where small inefficiencies add up fast.
What we did
- Analysed thousands of routes, aisles and pick paths to find where travel was being wasted.
- Modelled the optimal placement of equipment and material to shorten the paths.
- Built the method so it adapts as volumes and product mix change, rather than being a one-time fix.

15-person law office · Operations
A decades-old process, rebuilt from the outcome back
~50% faster
Timeline: about 3 months

The situation
A 15-person law office running on paper-heavy processes that hadn't changed in decades. Every new hire had to be walked through everything by senior staff, because the way work got done lived in people's heads.
What it was costing
Senior time spent training instead of billing, slow onboarding, frustrated new hires, and a firm that couldn't grow without adding more of the same strain.
What we did
- Defined what the firm actually needed to deliver at the end of each process, independent of how it was being done.
- Reverse-engineered a new process from that outcome, cutting the steps and hand-offs that didn't contribute to it.
- Replaced paper-based steps with modern, digital methods.
